For Indian businesses, WhatsApp is the default business messaging channel. Customers expect it, conversations feel personal rather than broadcast, and a message in the chat thread is far more likely to be seen and answered than an email in the promotions tab. The opportunity is not to add WhatsApp as "one more channel" — it's to design your growth journeys WhatsApp-first, with email and SMS in supporting roles. This is the playbook we use with clients.
What belongs on WhatsApp — and what doesn't
WhatsApp-first doesn't mean WhatsApp-everything. The channel has a personality: conversational, personal, immediate. Use it for what it's best at:
- On WhatsApp: enquiry follow-up, meeting and site-visit reminders, cart recovery nudges, order updates, offers a customer opted into, and real conversations with your AI assistant.
- On email (supporting): receipts, invoices, long-form content, documentation, and the weekly campaign that doesn't belong in anyone's chat thread.
- On SMS (supporting): time-critical alerts where you need reach beyond WhatsApp coverage.
The discipline is deciding which is which — ahead of time, per journey stage — instead of letting every channel shout everything.
The six-step playbook
Step 1 — Map the conversation moments. List every point where a customer would genuinely welcome a message: after an enquiry, after a purchase, before a scheduled visit, when a cart is abandoned, after 60 days of silence. If you wouldn't welcome the message yourself, cut it.
Step 2 — Capture consent at the source. WhatsApp marketing without consent is how reputations and numbers get burned. Every form, popup, and conversation that collects a number must capture the channel opt-in explicitly — aligned with the DPDP Act 2023 and the platform's own policies. Clean capture beats clever recovery.
Step 3 — Design the journeys before the messages. A cart reminder is a journey, not a text: message 1 within hours, message 2 the next day with a different angle, message 3 as a final nudge with an alternative. Map triggers, timing, and the exit rules (unsubscribe honored instantly, everywhere) before writing a single line.
Step 4 — Respect the platform's business-messaging rules. Conversational messages and approved template messages are different things with different rules. Marketing-grade sends run on approved templates with proper opt-in; random bulk texts from personal numbers risk bans — and your customer relationships with them. If you're building on the official business platform, build it right from day one.
Step 5 — Put an always-on responder in front of the thread. The channel's weakness is that it expects an answer. A conversational AI assistant — trained on your products, pricing, and FAQs — handles the 2 a.m. enquiry, qualifies the visitor, and hands the hot lead to sales with context. For Indian audiences this is where WhatsApp and Instagram response speed decides who wins the lead.
Step 6 — Close the loop with your other systems. Every conversation should feed your pipeline: capture, scoring, nurture, and retargeting. The messages people open tell you their intent; sync that behavior into your ad audiences so media spend follows real interest.
Compliance isn't the boring part — it's the moat
WhatsApp-first growth attracts a specific failure mode: teams that treat it as free SMS. It isn't. The brands that win on the channel are the ones with clean consent records, disciplined frequency, instant opt-outs, and data handling that could survive an audit. Consent handling aligned with the DPDP Act 2023 isn't overhead on this playbook — it's the foundation that lets you scale without the platform (or your customers) switching you off.
Measuring the playbook
Watch different numbers than email taught you: conversation-to-lead rate, speed-to-first-response (you're competing in minutes), share of qualified conversations resolved before a human touches them, and — the real prize — revenue that started in a chat thread. Journeys, AI responses, and audiences should all report into one dashboard so the channel is measured like revenue, not like a broadcast.
